Kernel panic - not syncing: No working init found. Try passing init-

After I upgraded, make sure new kernel was built etc and rebooted and constantly get

Failed to execute /init (error -2) Kernel panic - not syncing: No working init
found. Try passing init- option to kernel

Its happened on two computers... exactly the same both run zfs on /,  but even downgrading to linux-lts-12 and the zfs-lts etc pages, rebuild the kernel image... but still same error on reboot.

Also then tried rolling back zfs root partition to last know working, but still nothing I'll roll back a few days further... to last time I rebooted

I don't understand why, but chrooting into the 2 computers and re installing

pacman -S filesystem

# running for good measure
mkinitcpio -p linux-lts

So the filesystem got corrupted some how ? I'd like to understand what happened
